Stratega was commissioned by a leading Food & Beverage company in the Middle East and Africa to provide the methodology needed to implement a TPM program over three years, aimed at achieving the JIPM Award and Excellence Award. Specifically, the company required Stratega’s support in establishing a performance control system, implementation of the 5S program and the 8 pillars of TPM.
Goal: full training autonomy
Our client’s operational goal was to have the entire methodology available from the beginning of the program, without having to use outside consulting firms that usually provide only pieces of the methodology, and often in a partial way. In addition, the company wanted to ensure the uniformity of the methodology in all the group’s plants. The consequent and economic goal was to save 50 percent of the typical investment in consulting, which for a 200 FTE plant corresponds to about 120-140 kEUR per year
Starting situation: lack of know-how at the plant management level
At the beginning of the project, the company did not have a structured TPM methodology, but the COO and Operational Excellence Manager had backgrounds in companies such as Unilever and Procter & Gamble, with TPM knowledge aligned with the approach used by Stratega. The company needed to form a team of internal consultants (Operational Excellence experts) at the head quarter level and then local ones at each plant, ensuring uniformity and timing.
From getting to know each other to bonding:
Our client approached Stratega because it had downloaded a presentation from the eshop, appreciated the quality of the training material, and requested information, from which came the opportunity to purchase the eLearning and related platform. In addition, the company had positive references from other multinational clients of Stratega who had bought the TPM eLearning. Finally, Stratega had experience in implementing TPM programs in multinational settings and in the Food & Beverage industry.
The work was carried out in four phases. In phase 1, the alignment of Stratega’s material with the client’s desired approach was verified. In phase 2, customizations requested by the client were implemented. In phase 3, the eLearning platform was implemented. Finally, in phase 4, targeted coaching was conducted.
Results: 1750 people trained and ROI of 20:1 in 9 months
The turning point of the project was to complement the training material, which in itself was very comprehensive, with an on-demand coaching activity. Thanks to this, the result was a 20:1 ROI in just 9 months, with a target audience of 1750 people.
